Writing notes for coaching sessions

When writing materials to support a learning event there are some basic principles that must be followed:

•        Do not write too much information on any one sheet of paper

•        Do not just use the information given in your training, you can expand on it

•        Do not use abbreviations or jargon in your support material if your delegates are not already familiar with it

•        Do space out key-points so that it is easy for eyes to recognise them

•        Do mix your script with diagrams to break up the text

•        Do list any further sources of information the delegate could go to

•        Do highlight or box any headings

WRITING YOUR NOTES

It is important to use notes when giving a  training session. Notes help to guide you through your planned structure, ensuring that all information is covered in the intended, logical order and that you do not wander off on a tangent.  They reassure you, and jog your memory should you lose yourself. However, it is difficult to find your place or use notes if they are not written in a manner that you can best use.

In order to remain calm and appear professional when presenting information, your own notes need to be:

CLEAR                             So you know what to cover

CONCISE                         So that you can pick out the main points easily rather than struggling to find them amongst lots of script

EASY TO READ              So that if you are standing whilst giving the training session you can still read them. You may like to write your notes in larger writing than perhaps you would normally do

HIGHLIGHTED              So that your eyes are drawn to the key points each time you refer to your notes

DETAILED                       So that you know you have covered all the information you need your trainee to learn

LOGICAL                         So that you can follow them, and so the information will also appear logical to your trainee

EASY TO USE                  So that you can easily find your place again if you are distracted.  For example, are the pages numbered or stapled together?

Coaching Aims and Objectives

An objective is a statement of the goal to be achieved by the trainees by the end of a training session, in terms of recall and understanding. Objectives can be useful in several ways:

  • to assist in planning a training session
  • to help the trainer eliminate irrelevant information
  • to focus the attention of the trainees
  • to ensure that both the trainer and trainee know where they are going
  • to test the recall and understanding of the trainees.

It is essential that you determine your training aims and objectives at the onset. Too often, trainers concentrate on “What am I going to say?” Alternatively, you need to concentrate on “Why am I giving this training session?” The rest of your training will be designed to support this answer.

 RULES FOR WRITING OBJECTIVES

An objective should be phrased in a positive way, and should outline the outcomes of the training. It should begin with, “At the end of the session you (i.e. the trainees) will be able to…”, or” after this session you will be able to….”

It should also indicate the standards that the trainees must be able to attain, to determine the success of the training:  “… so that we will be able to use this with every customer enquiry…..”  or,  “…..by using this we’ll be able to cut waiting times down by half the current level”.

The objective should then continue to state the following:

1. The Performance

2. The Standard

3. The Consolidation

The PERFORMANCE or behaviour of the trainee when demonstrating their improved ability and understanding.  The more measurable your statement of performance, the more focused the session.

Sample performance statements:

“The new software will enable you to programme the computer in half the current time”

“Once you’ve learned the new programme you’ll achieve 95% accuracy on the data input”

The STANDARD to which the performance must comply, e.g. legal standards, company standard, speed, quality, numbers to be completed. This is vital for the effective evaluation of the training session. If the trainees do not have a standard of competence/completion how will the trainer know if the session/course has achieved its aims. It’s often difficult for the trainer to understand what standards he/she is aiming for but this must be established at the outset.

Sample standard statements:

“You’ll be able to write training programmes for all types of delegate in 5 hours against the current time of 18 hours.”

“You’ll be able to use animations on all of your PowerPoint presentations to create impact.”

Test understanding as well as recall. This we call the CONSOLIDATION of the training. It is when the trainees are tested for their competence, understanding, recall etc. This may be tested on the training course by exam, observance, demonstration, quiz, oral tests etc. The trainer should always make the trainees aware what form the testing will take. [Note : make trainees aware of the CONDITIONS under which the performance is to be tested, e.g. without the use of notes/reference material, under normal working conditions, alone/with the help of others, may also be included]

Objective setting is a skill but, like all skills, we are not born able to do it automatically. There is an art to objective setting which we need to master if we want to develop as effective coaches and managers.

OBJECTIVE SETTING GROUND RULES

Objectives should:

  • Extend the personal abilities of the job holder
  • Give job holders freedom of action and approach
  • Have an agreed measurable outcome
  • Have been agreed by job holder and manager
  • Cover a short time-span not long-term
  • Be compatible with objectives of others in the team and organisation
  • Relate to important issues for the job holder’s role and their development
  • Be realistic in terms of both their own abilities and the requirements of the organisation Reflect the resources available within the organisation
  • Be reviewed on a regular basis
  • Emphasise individual’s performance over team objectives
  • Challenge but be achievable
  • Be to an agreed time scale

In order to set solid objectives you should follow a criteria which enable both you and the job holder understand how the objective should be carried out. Using the acronym SMART will allow you to do this.

HERE IS A LIST OF TRAINING DON’TS

  1. Don’t conduct a coaching session without a clear plan of what you are looking to achieve
  2. Don’t go on too long without seeking understanding or feedback
  3.  Don’t speak too fast or rush your trainee – remember they may need time to reflect on more conplex subjects

Giving effective feedback

WHEN AND WHERE SHOULD I GIVE FEEDBACK?

One of the regular difficulties experienced by organisations with formal appraisal systems is that managers have a habit of saving up their feedback for the once a year meeting. A good ground rule if you have appraisal is “NO SURPRISES”. Twelve months is far too long to leave someone in the dark about their performance, whether good bad or indifferent.

A more effective approach is to give continuous feedback throughout the year and supplement the annual interview with a series of short mini appraisals. This will make sure that nothing is missed, will keep the channels of communication open throughout the year and as a result, the final review will be more effective.

Ideally, the more immediate the feedback, the better it will be. By giving feedback as soon as possible after the event or during the progress of the work, the better both manager and job holder will be able to recall the performance and the circumstances and the more concrete will be the information on which to build.

Five key steps when giving feedback:

  1. Be specific whether you are criticising or praising. Detailed information is more likely to reinforce what happened rather than vague or woolly statements
  2.  Describe actual behaviour, not the individual, their personality or attitudes. Focus on what they actually said or did and avoid your own personal idiosyncrasies in judging performance
  3.  Concentrate on areas that they can do something about. It is frustrating to be reminded of something over which one has no control
  4.  Be selective. Give as much information as they can use. Too many examples or points will dilute the praise and could lead to complacency or defensiveness
  5.  Be forward looking. Constructive comments that offer alternatives on what could be done differently in the future

QUESTIONING TECHNIQUES TO USE WHEN GIVING FEEDBACK

The aim of using questions when giving feedback is to gain information and opinions from the trainee and to impart the same. The trainer will need to use open and probing questions and should avoid closed questions (questions that can be answered with a straight ‘yes’ or ‘no’) unless necessary.

Open questions cannot be answered with a ‘yes’/'no’ response. Request specific details, example:

 “Overall how do you feel you’ve performed on the task?”

“What can we do to improve the result?”

“What do you see as your main achievement?”

“What would you do differently to improve the result?”

“What is your understanding of ………..?”

“Tell me more about why you felt that part worked well?”

“Why do you feel that you performed less well in this area?”

“How do you feel you have performed on the ……… compared to………?”

“Tell me how you got on with …………?”

When to coach and different ways of developing your staff

During the course of your work day they are probably using many of these opportunities when making decisions about which member of staff should tackle which task. You may well have been coaching without realising what you have been doing – but on the other hand you might not! So when should you coach your staff? Typically these will include:

  • When a new person joins the section
  • When it is necessary to delegate some duties

Developing members of your team

  • Staff who are at the beginning of their career. Give them an early opportunity to show their ability

  •  Staff who are well-suited for promotion.
  •  Your successor. This may be the person in the category above, or may be someone who has been attached for a hand-over period. Grooming them to take over means that they will have a smoother transition and you will be able to move away – sideways or upwards
  •  Staff who are not satisfied in their current job or working environment. They may become demotivated and reduce their contribution. A fresh challenge can prove stimulating and an opportunity to learn the new skills that will help them move upwards
  •  Staff who lack the skills in key areas. By using a training needs matrix  you can identify where you may be vulnerable if you loose the only members of your team who can do a particular job effectively.

These four steps are key for successful coaching

The key points to put over for each are:

STEP ONE: BRIEF THE EMPLOYEE

The quality of the manager’s briefing will have a strong bearing on the success of the coaching project. Too much direction will come over as an autocratic style which the job holder will find constricting. Too little involvement and they will think you have abdicated your responsibility and have no interest in the outcome. The job holder must be allowed to do it in their own way with the manager’s role being that of a facilitator, using expertise to help the job holder anticipate problems and get the best from the opportunity.

STEP TWO: DEFINE THE OUTCOME

The job holder needs to know the limits of their authority to act on the coaching activity. It will help them if you could agree the criteria you will use to judge if the project has been a success. Setting these objectives at a level that is both stimulating and achievable is an art form. Whatever objectives are set for the task, they should also set an explicit target which measures the job holders learning.

STEP THREE: COACH THE EMPLOYEE

This is the essential ingredient of any coaching project. It is what makes the difference between education and training. The job holder is given the opportunity in a real work setting to try out new skills and techniques.

Managers need to handle this stage with great care. You don’t want to take over and do the job yourself, but this can be difficult when you feel you could be doing the job better yourself. The main thing is to let the job holder get on with the task in their own way. If you are always taking over from them, how much are they going to learn?

It is always best to agree at the briefing stage how much support and when and why you will intervene during the activity.

STEP FOUR: REVIEW THE ACTIVITY

This is the essential step in any learning process. In order to gain the most from any experience the manager and the job holder will need to make time to stop and take stock of what happened. There is a tendency to do this only if and when something has gone wrong. This should be avoided and a full review taken whatever the outcome.

How the manager debriefs the job holder will also have a strong impact on the quality of their learning. Managers often feel that they have to jump in and take over at this point. A more effective approach is again the facilitative one, by which the manager initially encourages the job holder to appraise themselves. That’s not to say that the manager does not give feedback, but it does have to be skillfully and tactfully delivered.
