How to agree negatively in an appraisal – Managing difficult appraisals

Our Managing difficult appraisals course deals mainly with the difficulties that arise when we are appraising employees who are substandard in performance, behaviour or attitude. This type of interview needs to be handled well if the manager is to make the best of the performance appraisal. Handled badly and both manager and employee may walk away frustrated and demotivated. Handled well and a highly productive meeting can reinvigorate a poorly performing employee.

Agree/Negative

  • This is a perfect chance for you to give negative feedback without actually giving it. In fact, the appraisee gives negative feedback to themselves. (“Yes, there were some lapses.”)
  • Mention that you agree with the appraisee’s judgement, thereby rewarding the appraisee’s ability to know themselves. (“You show insight when you can pick out your own mistakes.”)
  • Mention specific behaviours and their effects on you and your department’s performance. (“When you forget to listen, I see decreases in morale and often our quality level drops for two days.”)
  • Address possible causes of the problem. They might be attributable to motivational troubles, skill deficiencies or other factors. Because the employee brought up the negatives, he is more likely to want to discuss the negatives as well as ways to solve them. (“I wonder if you see a subordinate’s complaint as a black mark against you. Do you feel attacked when they complain?”)
  • Identify a plan which can address whatever problem exists (“Ask the biggest complainers to sit down with you and analyse the origins of the problems.”)
